Uncertainty has a habit of arriving in layers. One week it is an energy shock that redraws shipping routes. The next it is a breakthrough in AI that quietly moves from answering questions to operating workflows. The temptation for leaders is to treat each layer separately: a geopolitical contingency plan here, an automation initiative there, a wellbeing programme somewhere off to the side.
But these layers are converging into a single leadership question: will your organisation still be able to form capable people while the ground keeps moving?
In the past week’s discourse, two threads stood out.
First, AI is steadily climbing from “assistant” to “operator”, reshaping not only tasks but the architecture of work. Boston Consulting Group argues that in the US, 50%–55% of jobs could be reshaped by AI over the next two to three years, with 10%–15% potentially eliminated further out (BCG).
Second, there is evidence that the bottom of the talent pyramid is thinning. The World Economic Forum reports that entry-level job postings in the US have fallen 35% over the last 18 months, attributing much of the shift to AI taking over foundational work (World Economic Forum).
On the surface, these sound like labour-market stories. For leaders, they are formation stories. Your future resilience will depend on whether you can still grow people in an era where machines can do the easy parts, and geopolitics can make the hard parts harder overnight.
The strategic risk hiding inside “efficiency”
Efficiency is not evil. Stewardship matters. Yet in volatile seasons, efficiency becomes dangerous when it eats the very capabilities that make an organisation adaptable.
Entry-level work has historically served three strategic functions:
- A safe place to learn judgement – not merely to execute tasks, but to absorb context, risk, and consequence.
- A renewal mechanism – fresh talent brings new questions, new energy, and new ways of seeing.
- A succession pipeline – the future leadership bench is grown, not bought.
When AI automates the foundational tasks, leaders can misread the moment: “We no longer need as many junior hires.” The World Economic Forum warns that the short-term efficiencies from cutting junior talent can mask longer-term risks such as weakened succession plans and stalled knowledge transfer (World Economic Forum).
Here is the paradox: AI can accelerate productivity while simultaneously hollowing out apprenticeship. If the tasks that used to train novices disappear, then the organisation becomes dependent on already-formed experts — who are expensive, scarce, and more easily exhausted.
In unstable environments, burnout is not merely a human cost. It becomes a strategic constraint.
AI is not only automating work; it is reassigning responsibility
BCG’s framing is helpful: task automation does not equal job loss, but it does mean job redesign at scale (BCG). Many roles remain — but with radically altered expectations.
That reshaping has three leadership implications.
1) The “easy work” is no longer where you start
Traditionally, junior staff did routine work while seniors handled judgement. AI is reversing this. When the routine is automated, the remaining work is often:
- exception-handling
- risk assessment
- interpretation
- accountability for outcomes

The organisations that survive are the ones with distributed capability: people who can interpret, improvise, and act within principled boundaries.
3) Your culture becomes what your AI rewards
Every system trains its users. If AI tools reward speed without discernment, your culture will drift towards shallow decisions. If they reward clarity, auditability, and responsible escalation, your culture will harden into wisdom.
This is not primarily a technology question. It is a governance and formation question.
Rebuilding apprenticeship: a four-part design for leaders
The good news is that apprenticeship is not dead. It is being redesigned.
The World Economic Forum argues that entry-level work is being redefined, not disappearing, pointing to shifts such as juniors monitoring AI outputs, flagging complex cases, and surfacing AI-driven insights to senior teams (World Economic Forum).
So what should leaders do now?
1) Move from “job preservation” to “formation preservation”
Do not begin with the question, “Which roles can we cut?” Begin with, “Which capabilities must we grow?”
Define the competencies your future environment will demand:
- scenario thinking
- data discernment
- ethical reasoning
- operational improvisation
- communication under pressure
Then design roles — including entry-level roles — as formation pathways.
This is particularly important for churches, charities, and community organisations. They often cannot compete on salary, but they can compete on meaning, mentorship, and calling. If AI is changing work everywhere, values-led institutions have a chance to model how humans should grow when machines accelerate.
2) Build an on-ramp that assumes AI is present
The World Economic Forum recommends starting gradually but creating a structured on-ramp: assign low-stakes tasks, provide training, and transition early-career staff to more complex work requiring critical human skills (World Economic Forum).
In practical terms:
- Stage 1 (Weeks 1–4): AI-assisted execution with clear guardrails.
- Stage 2 (Months 2–6): AI-supervised quality control and exception routing.
- Stage 3 (Months 6–18): AI-enabled analysis and micro-experiments that influence decisions.
This is apprenticeship by design, not apprenticeship by accident.
3) Pair digital natives with seasoned judgement
The World Economic Forum highlights pairing new hires with experienced colleagues to accelerate business context, risk awareness, and responsible use of AI (World Economic Forum).
This pairing is not a nice-to-have. It is your defence against two failures:
- experienced leaders becoming obsolete because they refuse new tools
- young talent becoming reckless because they have tools but lack wisdom

Under each scenario, map:
- which roles are reshaped
- which capabilities are scarce
- where you need apprenticeship pipelines
When leaders do not plan this, two things happen: they cut the bottom, then panic-buy the middle.

Sage leadership forms culture through what it rewards, what it tolerates, and what it refuses to trade away.
A final word for leaders
If AI can do the easy work, the human question becomes unavoidable: who will form the people who can do the hard work well?
In a volatile world — where supply chains can be rerouted, alliances can fracture, and technology can compress timelines — the organisations that endure will be those that build people who can think clearly, act courageously, and choose wisely.
